From strategy to reality

Why the space between intent and execution is where transformations are won or lost

Most organisations can design a transformation.
Few can sustain one.
The difference comes down to three overlooked disciplines.

Many leadership teams leave a strategy day feeling aligned, only to watch momentum fade within months. The strategy itself is rarely the issue. What’s missing is the discipline to keep turning intent into reality – not just once, but continuously.

Through our work across 920+ clients and 3630+ projects, the same three gaps appear again and again. A structural gap: the bridge between strategy and operations that hasn’t been designed. A behavioral gap: even when the structure exists, leadership hasn’t given it the authority to function. And an institutional gap: organizations build the right capabilities for the life of a program, then dismantle them and start from scratch the next time.

These are connected problems and they therefore tend to compound. Without a functioning translation layer, authority at the top has nowhere to land. Without leadership genuinely behind it, even a well-designed structure won’t go far. When both are treated as temporary, the capability is lost the moment the program ends.

In this report, we explore each of these layers in turn:

Fixing the missing middle: the translation layer between global intent and local reality, and why getting it right is key
Reshaping the leadership operating system: the behavioral patterns that can undermine well-designed program, and what it takes to shift them
Sustaining transformation capabilities: why treating transformation as a one-off project can be a costly mistake, and what to do instead
